But each can lead leadership teams to begin the conversation one question too late.<\/p>\n<p><strong>WHAT MUST THE ORGANIZATION BECOME CAPABLE OF DOING DIFFERENTLY AFTERWARD?<\/strong><\/p>\n<p><em>Estimated reading time: 8 minutes<\/em><\/p>\n<h1>Before You Decide What to Transform, Ask a Different Question<\/h1>\n<h3>Transformation should begin with the business outcome and the organizational capability required to achieve it\u2014not with the technology or initiative.<\/h3>\n<p><strong>By Carlos Matias, Founder &amp; CEO, CMC Consulting<\/strong><br \/><strong>September 4, 2026 | 8-minute read<\/strong><\/p>\n<p>Organizations rarely suffer from a shortage of transformation initiatives.<\/p>\n<ul>\n<li>\u201cWe need an AI transformation.\u201d<\/li>\n<li>\u201cWe need to replace the ERP.\u201d<\/li>\n<li>\u201cWe need to redesign the operating model.\u201d<\/li>\n<li>\u201cWe need to automate this process.\u201d<\/li>\n<li>\u201cWe need to become more digital.\u201d<\/li>\n<\/ul>\n<p>Any of those may be right.<\/p>\n<p>But each can lead leadership teams to begin the conversation one question too late.<\/p>\n<p>Before asking:<\/p>\n<p><strong>What should we transform?<\/strong><\/p>\n<p>There is a more fundamental question:<\/p>\n<p><strong>What must the organization become capable of doing differently afterward?<\/strong><\/p>\n<p>That distinction may sound subtle.<\/p>\n<p>It isn&#8217;t.<\/p>\n<p>Transformation creates business value when it enables an organization to perform differently\u2014not merely when a new technology, process or operating model has been successfully implemented.<\/p>\n<h2>1. The Missing Bridge Between Business Outcomes and Transformation<\/h2>\n<p>Consider a company trying to improve working capital without compromising customer service.<\/p>\n<p>The desired business outcome is clear.<\/p>\n<p>A leadership team might quickly conclude:<\/p>\n<p><strong>\u201cWe need AI-enabled demand planning.\u201d<\/strong><\/p>\n<p>Perhaps it does.<\/p>\n<p>But technology is already entering the conversation before the required organizational capability has been defined.<\/p>\n<p>A better question would be:<\/p>\n<p><strong>What must this organization become capable of doing differently to release working capital while protecting service?<\/strong><\/p>\n<p>The answers could include the ability to:<\/p>\n<ul>\n<li>detect changes in demand earlier;<\/li>\n<li>model demand and supply scenarios faster;<\/li>\n<li>dynamically segment inventory;<\/li>\n<li>identify excess and obsolete exposure sooner;<\/li>\n<li>make cross-functional trade-offs using shared economic signals; and<\/li>\n<li>adjust replenishment decisions continuously rather than waiting for the next planning cycle.<\/li>\n<\/ul>\n<p>Now the transformation conversation changes.<\/p>\n<p>Instead of beginning with a technology and searching for where to apply it, leadership can examine <strong>what prevents those capabilities from existing today<\/strong>.<\/p>\n<p>Is the constraint the planning process?<\/p>\n<p>Fragmented decision rights?<\/p>\n<ul>\n<li>Skills?<\/li>\n<li>Incentives?<\/li>\n<li>Governance?<\/li>\n<li>Poor data?<\/li>\n<li>Legacy technology?<\/li>\n<\/ul>\n<p>Or, as is often the case, some combination of them?<\/p>\n<p><strong>Only then can leaders determine what actually needs to transform. <\/strong><\/p>\n<h2>2. Capability Should Connect Strategy to Transformation<\/h2>\n<p>This suggests a different transformation sequence:<\/p>\n<h3>BUSINESS OUTCOME \u2192 REQUIRED CAPABILITY \u2192 CAPABILITY GAP \u2192 TRANSFORMATION ARCHITECTURE \u2192 BUSINESS VALUE<\/h3>\n<p>The <strong>business outcome<\/strong> defines what must improve.<\/p>\n<p>The <strong>required capability<\/strong> defines what the organization must be able to do differently.<\/p>\n<p>The <strong>capability gap<\/strong> reveals what prevents it from doing so today.<\/p>\n<p>And that gap\u2014not the attractiveness of a particular technology\u2014should determine the <strong>transformation architecture<\/strong>.<\/p>\n<p>That architecture may involve changes across:<\/p>\n<ul>\n<li>operating model;<\/li>\n<li>processes and workflows;<\/li>\n<li>organization and skills;<\/li>\n<li>decision rights and governance;<\/li>\n<li>data;<\/li>\n<li>performance management; and<\/li>\n<li>technology.<\/li>\n<\/ul>\n<p>AI may be central to the solution.<\/p>\n<p>But:<\/p>\n<p><strong>AI is an enabler of capability. The Dangerous False Positive of Transformation<\/h2>\n<p>Many transformation scorecards are very good at measuring implementation:<\/p>\n<ul>\n<li>Was the system deployed?<\/li>\n<li>Was the program delivered on time?<\/li>\n<li>Was the budget achieved?<\/li>\n<li>Were employees trained?<\/li>\n<li>Were the milestones completed?<\/li>\n<\/ul>\n<p>Those are necessary questions.<\/p>\n<p>But they measure <strong>delivery<\/strong>.<\/p>\n<p>They do not necessarily measure <strong>transformation<\/strong>.<\/p>\n<p>A new ERP can go live successfully while the organization retains the same planning problems.<\/p>\n<p>An AI application can reach production while employees continue making decisions through the same slow approval structures.<\/p>\n<p>A process can be automated while preserving unnecessary complexity.<\/p>\n<p>An operating model can be redesigned on paper while decision behavior remains unchanged.<\/p>\n<p>Therefore:<\/p>\n<p><strong>A transformation can be operationally successful and strategically unsuccessful at the same time.<\/strong><\/p>\n<p>This is why transformation success should be evaluated at three levels:<\/p>\n<h3>LEVEL 1 \u2014 DELIVERY<\/h3>\n<p><strong>Did we implement the initiative?<\/strong><\/p>\n<h3>LEVEL 2 \u2014 CAPABILITY<\/h3>\n<p><strong>Can the organization now reliably perform differently?<\/strong><\/p>\n<h3>LEVEL 3 \u2014 VALUE<\/h3>\n<p><strong>Did performing differently improve the intended business outcome?<\/strong><\/p>\n<p>Too many transformation dashboards stop at Level 1.<\/p>\n<p>The danger is obvious: management can receive a <strong>green transformation report while the business problem that justified the transformation remains stubbornly red.<\/strong><\/p>\n<h2>4. But Don&#8217;t Eliminate Experimentation<\/h2>\n<p>There is an important qualification.<\/p>\n<p>Leaders cannot always know precisely which future capabilities will matter before experimentation begins\u2014particularly with rapidly evolving technologies such as <strong>generative and agentic AI<\/strong>.<\/p>\n<p>Technology can reveal possibilities the organization had not previously imagined.<\/p>\n<p>So the answer is not to design every capability perfectly before taking action.<\/p>\n<p>Instead, treat the required capability initially as a hypothesis:<\/p>\n<h3>OUTCOME \u2192 CAPABILITY HYPOTHESIS \u2192 EXPERIMENT \u2192 LEARN \u2192 REFINE \u2192 TRANSFORM \u2192 SCALE \u2192 MEASURE<\/h3>\n<p>Experimentation helps us discover what is possible.<\/p>\n<p>But experimentation should help <strong>discover the transformation strategy<\/strong>.<\/p>\n<p>It should not become the transformation strategy by accident.<\/p>\n<p><strong>A hundred AI pilots do not necessarily constitute an AI transformation. They may simply constitute a hundred AI pilots.<\/strong><\/p>\n<p>The leadership challenge is determining which experiments reveal capabilities worth building at enterprise scale\u2014and which do not.<\/p>\n<h2>5.
